The brief

Projects were landing late without anyone able to say where the time went. The studio suspected the tools. It was not the tools.

The approach

We measured before recommending. Two weeks of shadowing and timesheet analysis found that most of the loss sat in three handovers, not in anyone working slowly.

Measure, do not guess

Two weeks of observation and data before a single recommendation.

Fix the handovers

Three named handover points with a checklist each. The most common rework cause disappeared.

Change five things, not fifty

A short list people would actually adopt, reviewed after a month.

Revision rounds per project fell by roughly a third within two months. The studio kept four of the five changes.
